I’m making a next three year profit plan of my company.

Our parent company is a travel agency in Japan. My compay provide land travel service in the US to Japanese tourists.
The number of Japanese tourists is decreasing.
Our market sahre is also decreasing.
There are many reasons for them.
They are complicated.

Is offering service to American travelers like me to Japan an option? There is a decent market for American tourists to Japan.
I read recently a report about travel days for vacations were falling here in America, I imagine its so in Japan also. 2-3 day vacations were up like 10% and 4-7 days were down 10%. I think it is because of fear of the economy and high unemployment.
I think the more countries and regions you provide service to the better hedged you are from cyclical times in Japan. Interest rates are low in Japan from recent BOJ action, so you may want to expand in another country and be in place for any good economic conditions in any of your markets.
If it matters, I think Japan is actually going to get better sooner than many other countries. The Central bank is inflating the currency to stimulate manufacturing and many Japanese companies are becoming extremely lean (efficient). But for the next 6 months, I think it will be a rough road ahead of both travel agencies in our countries.
Greece nearly collapsed single handedly because its tourism sector falling after the 2008 financial crisis.
Have you tried offering different things in your packages?
You can also look at the competition and see what they are doing.
Maybe you need to really downsize and its just inevitable due to market, if this is so, due it as soon as possible and in one move, it should be a clear bottoming and then nothing but rising once your a smaller company.
I am working on extremely limited information, so forgive any advice that seems ridiculous to you circumstance. I really do this more in depth with people, talking personally to the owners and preparing a marketing plan for them.

Our cmpany has sister companies that handles American tourists to Asian countries mainly Japan and handles travelers from foreign countries aside from Japan mainly China.
My company business is providing travel services in the US to Japanese travelers.
My recent concern is how promote our products onlien, especially by using SNS.
